Agency models are shifting fast. AI, global delivery networks, and sharper procurement expectations are reshaping what a modern partnership looks like. Fees still matter, of course. Yet the brands that get the most from their agency relationships look past the price tag and study the conditions that will actually define the work.

Here are five signals worth watching before you sign.

1. The Fit Between the Work and the Compensation Model

There is no single "right" way to pay an agency. Retainers, project fees, deliverable-based structures, and performance-linked models can each work beautifully in the right context. The question is whether the model reflects how your organization truly operates.

Think about your real pace, your workflows, the complexity of your stakeholders, and the volume of work you push through. A model that looks tidy on paper can unravel quickly if it ignores those realities. The strongest partnerships start with a compensation structure built around how you work, not around a template.

2. The Hidden Cost Drivers Inside Your Own Walls

Agency costs are not driven by agency effort alone. Internal approvals, legal reviews, shifting priorities, and extra rounds of revision all influence timelines, budgets, and results. Often, the friction that frustrates both sides starts inside the client organization.

New models require new ways of evaluating value. Organizations may say they want more innovative approaches, but still evaluate partners through traditional lenses like rates, headcount, and staffing plans. You can’t fully embrace a new model while holding on to all of the old measures of value. “When you decide to make a change and bring in a non-traditional or new partner, you also have to be prepared to change the way you work. There’s often a disconnect between what an organization says it wants from a new partner and what it’s actually willing to change to enable that partner to succeed. If you expect a new partner to deliver new outcomes while operating within the same old ways of working, you’re setting them up for a challenge — and ultimately, you may end up paying for it,” says Erin Wilhoite, APR’s Chief Client Officer + Group Directors.

Before you choose a partner, it pays to understand which of your own behaviors add drag to the process. A healthy agency relationship rests on shared accountability. When both sides own their part, the work moves faster and the value shows up sooner.

3. AI Claims Versus Real Operating Impact

Plenty of agencies will tell you they use AI. Fewer can explain what that actually changes for you. AI can sharpen speed and smooth workflows, but it does not magically cut costs in a clean, immediate line. Real impact comes from genuine investment in tools, training, governance, and delivery systems.

So look closely. Ask where the investment sits and what it produces. The better question is not "Do you use AI?" It is "How does your use of AI change the quality, speed, risk, and economics of my work?" The answers reveal a great deal about how serious and capable a partner really is.

A solid relationship needs more than a statement of work and a fee schedule. It needs clear rules around scope, approvals, responsibilities, escalation paths, and decision rights. These structures rarely make headlines, yet they often decide whether a partnership thrives or stalls.
